I work with companies and their collectives — teams, managers, leaders and executive committees — towards more living governance: decisions made with clarity, genuine cooperation, and engagement that lasts.

Meetings that go nowhere

People meet a lot and decide little. The same topics come back, trade-offs get diluted, energy drains away.

Decisions driven by fear

Fear of being wrong, of displeasing, of losing standing. People choose the safe option over the right one — and everyone can feel it.

Absenteeism, turnover, quiet disengagement. People execute instead of contributing.

An isolated leadership team

The executive committee carries everything alone, doesn't say everything to each other, and the gap with the rest of the organisation widens.

My approach

I don't come to install a model. I start from what your organisation already lives.

Sociocracy, holacracy and collective intelligence are remarkable tools — and disasters when applied as they come. My work is to listen to what is genuinely stuck, then adapt the framework to your culture, your pace and your constraints. Not the other way round.

The collective is not always enough

You can put the best governance framework in place: it gives structure, it does not set people free. As long as people have not made peace with their own inner tensions, the same blockages return in other forms. That is why I also work one to one and through retreats — one without the other does not hold.

Bringing out a group's real intelligence — not merely collecting individual opinions. Formats that get everyone talking, including those who stay silent.

Sociocracy & shared governance

Circles, roles, consent, elections without candidates. Clarifying who decides what — and finally stopping the habit of escalating everything.

Meeting facilitation

Designing and running your decisive moments: seminars, committees, workshops, assemblies. In person, remote or hybrid.

Rethinking structure, decision-making bodies and information flows so they serve the work instead of slowing it down.

Organisational constellations

Seeing what plays out beneath the surface: implicit loyalties, exclusions, things left unsaid. Often the key to problems that keep coming back.

Aligning the leadership team, putting the real subjects on the table, holding difficult trade-offs without breaking the relationship.

Far more than a personality test: understanding what genuinely motivates and blocks each person. A map for distributing roles better and defusing the tensions that recur between the same people.

Gallup strengths

Identifying each person's natural talents (CliftonStrengths) and building roles around them, rather than the reverse. Teams that play to their strengths instead of spending their time patching weaknesses.

What it looks like in practice.

A director leaves and is not replaced

The context
The director was leaving in four months, with no successor planned. The board and the teams wanted to use the moment to move to participatory management.
My role
Design the path — which bodies, which roles, which decisions sit where — then support the organisation week by week through the transition.
The outcome
A trajectory that usually takes a year, done in two to three months. The new organisation was running on 1 January.

Budgets cut, strategy to reinvent

The context
A sharp budget reduction meant rethinking the strategy and reducing headcount — within months, in order to relaunch activity.
My role
Rebuild the strategy with the teams rather than for them, then derive the org chart from it: who stays, in which role, in which team — and which hires were needed to restart.
The outcome
A full restructuring delivered in a few months, carried by the teams themselves rather than imposed on them.

Picking up a transformation that had stalled

The context
A transformation already under way but poorly structured: the right intentions, a vague framework, and no one clear on who decided what any more.
My role
Take over the work in progress, put explicit procedures and governance in place, and clarify roles and decision paths.
The outcome
A clear framework people can move within — without having to ask permission at every step.

The organisations are not named: this work touches sensitive internal matters, and confidentiality is part of the frame. I can put you in touch with former clients during a conversation.

What it changes

It can't be measured in slides. You feel it from the very first meeting.
